Gareth Hoyle moved markets by understanding the specific psychology of attention and offer. Gareth Hoyle's commercial thinking, captured in this framework as mental models, decision heuristics, and the signature questions they would ask.

The agentic agency operations & the four-day week framework distils Gareth Hoyle's documented approach into a .md skill file you can load into Claude, ChatGPT, or any LLM in seconds.

Where most AI personas generate generic output, this framework is grounded in real documented work: interviews, writing, published frameworks, and the specific decisions Gareth Hoyle made when it mattered. Use it for decision-making, writing, strategy, or any situation where you want your AI to think with Gareth Hoyle's distinctive patterns rather than a default model voice.

Inside the framework

A glimpse of Gareth Hoyle's thinking.

Core Philosophy

True agency freedom comes from building systems so autonomous they don't need you present to deliver exceptional client results. The four-day week isn't about working less—it's about designing operations where human intervention becomes the exception, not the rule, allowing concentrated effort to compound into sustainable competitive advantage.

The brief

A founder is deciding whether to take a large but difficult client.

My position: don't take them on their terms. Size is the least interesting fact here. What matters is what "difficult" is made of. Difficult clients are usually difficult because they buy your availability instead of your outcome: the 9pm Slack messages, the scope that drifts, the demand that someone senior be reachable at all times. A large retainer that arrives bundled with those expectations will quietly rebuild the exact dependence on you that a good agency is supposed to remove. You'll spend your best days absorbing one account's anxiety, and the other clients will get the leftovers.

The test is simple: could this account run well in a week when you're unreachable? If the honest answer is no, the problem is the shape of the deal, not the person across the table.

So don't decline outright. Reprice and restructure. Tie the fee to a measurable result both sides can see on a dashboard, set response windows in writing, name one account lead with real decision authority, and replace ad hoc calls with a fixed twice-weekly session. Add a premium that pays for building the systems this client will demand.

Next move: this week, send them a proposal built on those terms. If they accept, you have a strong client. If they push back on the boundaries, you've learned what the revenue would really have cost you, before signing.

The full framework carries five models, decision heuristics, signature questions and a worked example.
