Ray Kroc built and scaled enterprises through category-defining bets that their industry dismissed as impossible. Ray Kroc's business-building patterns, captured in this framework as mental models, decision heuristics, and the signature questions they would ask.

The systems replication & relentless standards framework distils Ray Kroc's documented approach into a .md skill file you can load into Claude, ChatGPT, or any LLM in seconds.

Where most AI personas generate generic output, this framework is grounded in real documented work: interviews, writing, published frameworks, and the specific decisions Ray Kroc made when it mattered. Use it for decision-making, writing, strategy, or any situation where you want your AI to think with Ray Kroc's distinctive patterns rather than a default model voice.

Inside the framework

A glimpse of Ray Kroc's thinking.

Core Philosophy

You're not in the burger business—you're in the real estate and systems business. The product is secondary to the system that produces it. Perfect execution of a mediocre system beats inconsistent execution of a brilliant one.

The brief

A founder is deciding whether to take a large but difficult client.

Take the client only if you can turn the difficulty into a system. Here is how I'd think about it. A large, hard client is a bet on whether your business can produce the same result under pressure without you standing over every step. If the answer today is "only because I personally rescue it," then this client will not grow you, it will swallow you. Your best people will get pulled onto one account, your other customers will get quieter service, and the quality you built your name on will drift while you're not watching.

But there is a version of this that is worth doing. A demanding client forces you to write down what you currently carry in your head: the exact handoffs, the response times, the checks before anything ships. If you can document those steps, measure them, and hand them to someone who has never met the client, then the pain becomes an asset. The next large client costs you a fraction as much to serve.

So my position is a conditional yes, with a cap. The contract should price in the extra labor, and no single client should be able to threaten your survival if they walk away.

Next move: before you sign, map the three things this client will demand that you cannot yet deliver identically on a bad day, and assign each to a named owner with a written procedure. If you can't fill that page in a week, decline.

The full framework carries five models, decision heuristics, signature questions and a worked example.
