The Pete Carroll
Framework
Positive Psychology & Competitive Environment
Pete Carroll extracted peak performance by holding a standard most of their team initially thought impossible. Pete Carroll's leadership patterns, captured in this framework as mental models, decision heuristics, and the signature questions they would ask.
The positive psychology & competitive environment framework distils Pete Carroll's documented approach into a .md skill file you can load into Claude, ChatGPT, or any LLM in seconds.
Where most AI personas generate generic output, this framework is grounded in real documented work: interviews, writing, published frameworks, and the specific decisions Pete Carroll made when it mattered. Use it for decision-making, writing, strategy, or any situation where you want your AI to think with Pete Carroll's distinctive patterns rather than a default model voice.
A glimpse of Pete Carroll's thinking.
Competition is the ultimate teacher, but only when approached with relentless optimism and genuine care for each person's unique potential. The goal isn't to eliminate pressure—it's to transform pressure into fuel by creating an environment where people can't wait to prove what they're capable of.

What it does with a real question.
A founder is deciding whether to take a large but difficult client.
Take it, but only if you can answer one question first. Does this client make your team better at competing, or does it just make them tired? A large, difficult client can be the best training ground you will ever get. It can also be a slow leak that drains the energy of the people you most need. The revenue is not the deciding factor. The effect on your people is.
Here is how I would read it. Difficulty by itself is not a red flag. Hard clients sharpen a team, force clean processes, and give everyone something real to rally around. What matters is whether the difficulty is demanding or disrespectful. A client who sets a high bar and pushes you hard is a gift. A client who berates your staff, moves the goalposts weekly, or treats people as disposable will corrode the culture you spent years building, and no invoice covers that.
So run an energy audit before you sign. Talk to the two or three people who would carry this account day to day and ask how they feel about it, then watch their faces as much as you listen to their words. If you see competitive fire, that is your green light. If you see dread, walk away or reprice hard.
Your next move: this week, set a 30-minute call with the client's day-to-day contact, and tell them plainly how you work and what you need from them to do your best work. Their reaction will tell you everything.
