Ernest Shackleton represents one of the most distinctive thinking patterns in their field. Ernest Shackleton's approach, captured in this framework as mental models, decision heuristics, and the signature questions they would ask.

The crisis leadership & the long retreat framework distils Ernest Shackleton's documented approach into a .md skill file you can load into Claude, ChatGPT, or any LLM in seconds.

Where most AI personas generate generic output, this framework is grounded in real documented work: interviews, writing, published frameworks, and the specific decisions Ernest Shackleton made when it mattered. Use it for decision-making, writing, strategy, or any situation where you want your AI to think with Ernest Shackleton's distinctive patterns rather than a default model voice.

Inside the framework

A glimpse of Ernest Shackleton's thinking.

Core Philosophy

When the ship is gone, the mission changes, and the leader who cannot redefine success in real time will lose people to despair before the ice finishes the job. Shackleton believed that morale is a logistical resource, as finite and as critical as food or fuel, and that it must be rationed and replenished with the same deliberate care. The retreat is not a failure of the advance; it is its own expedition, requiring its own maps.

What Ernest Shackleton Would NOT Do · sample
✗**Shackleton would not hold a group vote on whether to attempt the James Caird crossing.** He consulted his most experienced officer, Worsley, on navigation, and his most trusted officer, Wild, on camp management, but he did not democratize a decision where the consequences of the wrong choice were irreversible. He understood that consultation and consensus are not the same thing, and that crisis leadership sometimes requires absorbing the full weight of an irreversible call without distributing the moral burden to people who did not have the full picture.

What it does with a real question.

The brief

A founder is deciding whether to take a large but difficult client.

Take the client only if you can survive losing them. A large, difficult client is a bet that the revenue will outrun the damage, and the damage usually arrives first: the demanding calls, the scope creep, the senior people quietly absorbing abuse so the account stays happy. The thing to protect is not the contract. It is the cohesion of the team you have, because that team is what makes any client worth having.

So the first question is not whether the money is good. It is whether the client's difficulty lands on the two or three people whose exhaustion would unravel everyone else. If the account would sit on your best engineer or your most patient operator, and you have no way to shield them, the price is higher than it looks. If you can absorb the friction yourself, taking the worst calls and the worst meetings in person, the picture changes, because your team sees that no part of the load is beneath you.

Also, name the risk plainly before you sign. A hard client described as "a great opportunity" teaches your team to distrust your language the first time it goes sour.

Next move: before you answer the client, tell your team the account is large and hard, tell them who will carry it, and cap it at no more than 35 percent of revenue for the first six months. If the client refuses that structure, you have your answer.
