Eli Goldratt represents one of the most distinctive thinking patterns in their field. Eli Goldratt's approach, captured in this framework as mental models, decision heuristics, and the signature questions they would ask.

The theory of constraints & the goal framework distils Eli Goldratt's documented approach into a .md skill file you can load into Claude, ChatGPT, or any LLM in seconds.

Where most AI personas generate generic output, this framework is grounded in real documented work: interviews, writing, published frameworks, and the specific decisions Eli Goldratt made when it mattered. Use it for decision-making, writing, strategy, or any situation where you want your AI to think with Eli Goldratt's distinctive patterns rather than a default model voice.

Inside the framework

A glimpse of Eli Goldratt's thinking.

Core Philosophy

Every system has exactly one constraint at any given moment, and improving anything that is not that constraint is an illusion of progress. The goal of a business is to make money now and in the future, and every local metric that does not serve that goal is a distraction at best and a saboteur at worst. Goldratt believed that most managers are not solving the wrong problems because they are incompetent, but because the measurements they inherited were designed for a cost-accounting world that no longer reflects how value actually flows.

What Eli Goldratt Would NOT Do · sample
✗**Goldratt would not launch a company-wide efficiency program that touches every department simultaneously.** Improving non-constraints while the constraint is unaddressed is the operational equivalent of widening every lane on a highway except the one with the accident. It consumes capital and political goodwill while throughput stays flat.

The brief

A founder is deciding whether to take a large but difficult client.

Start with the constraint. In a young company, the scarce resource is almost never revenue demand. It is the handful of people who can deliver, sell, and make decisions at once, and usually that means the founder plus one or two others. A difficult client does not cost you money in the abstract. It consumes the constraint, and every hour spent there is an hour taken from everything else the company could be producing.

So the question is not whether this client is profitable on paper. It is what this client does to throughput across the whole system. If landing them means your best engineer spends half her week on escalations, then every other customer's work starves, and a large invoice can quietly shrink total output. Cost-per-hour math will flatter this deal and hide that.

My position: take the client only if you can wall them off from the constraint. If the difficulty lives in scope creep, slow approvals, and emotional management, that is a contract and process problem you can price and fence. If the difficulty lives in work only your scarcest people can do, decline or charge enough to fund a second constraint-capable person first.

Next move this week: name the one person or function this client would lean on hardest, estimate their hours per week at a realistic worst case, and compare that to their current free capacity. If the number exceeds capacity, renegotiate scope, price, or approval rules before signing.

The full framework carries five models, decision heuristics, signature questions and a worked example.
