A number is not a decision. A structure is.
The tool that turns a price you flinched at into three structures you can defend, each pursuing a different commercial outcome, with the strongest case against your favourite one made for you.
Most pricing is set by looking at a competitor, subtracting a bit, and rounding to something that ends in nine. That is not pricing. It is flinching.
Price is the strongest signal a buyer receives about what something is, and the structure of a price often matters more than the number. Pricing Decision works the levers that actually move willingness to pay, then produces three real structures you can defend. It will not tell you the right number. It will make sure you chose the shape on purpose.
Three pricing structures, not one anxious number.
Same model, same five minutes. Here is that consultant's question, run two ways.
You are a consultant charging £1,500 a day for strategy work. You suspect you are underpriced but cannot tell by how much, or in what shape.
You ask whether you are underpriced. You get a reasoned answer. Probably yes, value pricing beats a day rate, consider a premium tier, maybe £2,000 to £2,500 a day.
Solid advice. You now have a bigger number to feel nervous about quoting, and you are still selling days. The number changed. The shape did not.
It does not hand you a number. First it separates what you sell from what they buy: not days, but a decision worth six figures to the founder. Then three real structures:
- →£18k fixed-scope: filters out day-rate shoppers
- →£8k / £18k / £35k tiers: top anchors the middle
- →Outcome-linked: price tracks the result
Then the part that earns the price: it argues against the one you are drawn to. You lean outcome-linked because it sounds the most aligned. Your buyers cannot measure the outcome cleanly and will not want to argue attribution in six months. The structure that sounds most aligned is the one most likely to create a dispute.
The cold version moved your number. This changed what you are selling.

How is this different from just asking Claude directly?
Asked cold, you get a number and a rationale for it. This refuses to give you a number. It separates value from cost, works the pricing levers you are using by accident, produces three structures serving different outcomes, and argues against the one you prefer. The output is a decision you made on purpose.
Will this work with ChatGPT, Gemini, and other LLMs?
Yes. You get a native Claude Skill (.zip) that auto-invokes in Claude, plus a plain .md you can paste into a ChatGPT Custom GPT, a Gemini system prompt, or any LLM. The procedure travels with the file.

Pricing Decision is a structured pricing tool. Not financial advice, not a substitute for unit-economics modelling.
